What each one is actually optimised for
Instantly optimises for flat-rate volume from a single workspace. Connect many mailboxes, pay a fixed fee, send a lot. The sequencing is mature and the model is easy to budget. Smartlead optimises for agencies running many mailboxes across many clients. Rotation is its strongest feature and white-label client workspaces are the reason agencies concentrate there. The catch is add-on creep: data at about $59 a month, dedicated IPs at about $39 per server, and, most notably, pre-send spam scoring as a paid module from about $49. Lemlist optimises for multichannel, high-touch outreach. Email and LinkedIn in one sequence with conditional branching is the thing it does better than anyone. Comparing price honestly
The headline numbers, $39, $47, and about $63 per user, are not comparable configurations, and treating them as such is how teams end up surprised.
Smartlead's $39 has no deliverability testing. Instantly's $47 has no data and a 5,000-send ceiling. Lemlist's $63 is per person, so a five-person team starts at $315 before add-ons.
Configure each to the same working standard, sending capacity you will actually use, data if you need it, and pre-send checking, and the gaps narrow considerably. The variable that then dominates is shape: Instantly and Smartlead scale cost with volume tier, Lemlist scales with headcount. If your team is large and your sending simple, per-seat pricing is working against you. If your team is small and your volume enormous, it is working for you.
What all three share
This is the part that matters most and gets discussed least.
All three are application layers on top of mailboxes you rent from Google or Microsoft. Every one of them therefore inherits the same constraints:
Connection fragility. OAuth grants get revoked when workspace policy changes; Microsoft app passwords are invalidated by security-default updates. Provider velocity caps. Hourly limits apply independently of daily ones, regardless of what your tool would like to send.
Shared reputation by default. Your mail travels over infrastructure used by other senders, so part of your placement is determined by people you have never met. Smartlead sells dedicated IPs to solve this, and Instantly offers sharding on its top tier, which is a reasonable answer and also an acknowledgement of the default.
Spintax against semantic filtering. All three rely substantially on token rotation for variation. Filters now compare messages semantically rather than by exact string, so synonym-swapped messages still cluster as one campaign. This is an industry-wide problem, not a fault of any one product.
The practical consequence: if your bottleneck is sequencing, workspace management, or channel orchestration, choosing between these three matters a lot. If your bottleneck is inbox placement, choosing between them matters much less than teams hope, because the cause sits underneath all three.
The fourth option
Worth stating for completeness, since the three-way framing hides it: you can send through infrastructure you control rather than mailboxes you rent.
