Personalized cold email has a bad reputation, and it earned it. Most of what passes for personalization is a first-name token dropped into an otherwise generic template. Recipients notice at once, and it often does more harm than sending nothing personalized, because it signals effort that was never really there.

What personalization has to do

Real personalization is not about how many variables you fill in. It is about showing that you looked at this specific person or company before you wrote to them. One genuine, specific observation, such as "I saw you are hiring for a Head of Sales" or "congrats on the Series A," does more than five generic merge fields, because it is the kind of detail a template cannot fake convincingly.

The structure that scales

Personalization usually breaks down at volume for a simple reason. Writing a fully custom email to everyone does not scale, and generic templates do not convert. The workable middle path is a fixed structure with one or two genuinely researched slots. Not a template with your name swapped in, and not a bespoke email either. What to research

The highest-leverage details tend to be things that change: a company raising funding, entering a new market, hiring for a specific role, or publishing something public like a blog post, a press release, or a job listing. These are concrete, verifiable, and specific enough that a recipient can tell you actually looked, and none of them requires a deep research project per email.

Where AI-assisted drafting fits

Using AI to draft the surrounding structure, or to find and summarize a genuine trigger event, is a reasonable way to scale this without losing quality, as long as the specific detail is real and the final message still reads like something a person wrote and meant. The goal is never to automate the appearance of personalization. It is to make genuine personalization efficient enough to do at real volume.
